AI Adoption and Culture Transformation

Your AI investment will be decided by people, not technology.

Ninety-five percent of enterprise AI pilots return nothing measurable, and the cause is rarely the technology. BCG’s rule for AI holds: ten percent of the effort is algorithms, twenty percent is technology, seventy percent is people and process. Our specialty is the seventy percent.

The 10-20-70 rule

Where AI initiatives are won or lost

BCG’s finding across AI programs at scale: only 10 percent of the effort is algorithms, 20 percent is technology and data, and 70 percent is people and process. Most organizations staff the first two and hope the third takes care of itself.

Our specialty is the 70 percent.

The problem

Adoption stalls at the manager layer.

The executive team announces the strategy. The tools arrive. Then the middle of the organization decides, quietly and one meeting at a time, whether anything actually changes.

A manager who cannot name the fear in the room, hold a standard through the productivity dip, or lead a team they are not standing in front of will run the old system inside the new one. Nothing in the software can fix that. It is a leadership capability, and most organizations have never measured whether their managers have it.

We call the missing prerequisite psychological readiness: at the leader, the team and the culture. It is the part of AI transformation no dashboard measures and the reason so many well-funded rollouts return nothing.

What we do: the 70 percent

The human upgrade and the systems upgrade, together.

Because AI transformation is culture transformation, not just technology transformation.

The Human Upgrade

with Anna Barnhill, MCC

  • Executive alignment on what AI is for, who decides, and which behaviors the organization will applaud
  • Emotional intelligence taken deeper than EQ: the readiness to lead people through uncertainty
  • Manager capability at the layer where adoption is won or lost, developed and proven, not assumed
  • Culture measures that move: psychological safety, trust, how teams work together

The Systems Upgrade

with Justin Barnhill

  • The operating model: where AI changes the work, the workflow and the decision rights
  • Process discipline, drawn from Lean Six Sigma, so adoption is designed rather than hoped for
  • Adoption metrics the board will accept, from pilot to production
  • The rollout plan that sequences people, process and technology instead of shipping the technology first

How an engagement runs

From the first conversation to measured adoption

  1. Strategy session

A confidential 30-minute conversation about where the AI investment stands, where adoption is uneven, and whether this partnership is the right fit.

  2. Readiness diagnostic

The Leaderwired Assessment across the leadership bench, a culture baseline (psychological safety, engagement, how teams work together) and the adoption blockers by function. A clear picture before anything is prescribed.

  3. Executive alignment and the adoption plan

The few decisions, roles and behaviors that matter, agreed at the top; the manager layer’s enablement path; and the measures that will define success at ninety days and at eighteen months.

  4. Enablement at scale, then measurement

Managers developed through The AI-Empowered Leader workshop and the Leaderwired Institute, where every leader is evaluated, developed, coached and reinforced to demonstrated mastery. Re-measured at ninety days, then at twelve to eighteen months.

Proof

What eighteen months of culture transformation produced.

A major U.S. financial institution engaged Anna Barnhill for culture transformation work across its leadership bench. Eighteen months later, measured by the people inside the organization, not by the coach:

100%of coached leaders rated as more effective by their key stakeholders
+10 ptsincrease in psychological safety
13% to 1%staff turnover
84.4%of employees report positive shifts in how their team works together

Is this the right fit

Designed for

  • CEOs, COOs, CIOs and transformation leaders with an AI mandate and a board asking when it will pay
  • Organizations mid-rollout, where adoption is uneven and the reasons are not technical
  • Executive teams whose alignment on AI has been assumed rather than tested
  • Health systems, financial institutions, technology companies and public agencies where the manager layer carries the change

We are not an AI implementation firm. We work alongside your technology partners on the seventy percent they are not staffed for.

FAQ

What leaders ask before engaging

Is this an AI implementation service?

No. Your technology partners implement the tools. We work on the seventy percent of the initiative that decides whether the tools get used: executive alignment, manager capability, psychological readiness and the culture measures that show adoption is real.

How long does an engagement take?

The readiness diagnostic takes a few weeks. Most engagements run six to eighteen months, with the first measures at ninety days. The results above came from eighteen months of work.

How does the Leaderwired Institute fit?

Executive alignment and coaching are delivered by Anna; the manager layer is developed at scale through the Institute, an AI-native leadership development platform built on her methodology. Every manager is evaluated, developed, coached and reinforced, and advances only on demonstrated mastery, at a cost that does not rise with headcount.

What does it cost?

Engagements are scoped after the strategy session and the readiness diagnostic, so the plan fits the size of the leadership bench and the state of the rollout. A first proof is typically ninety days.
